Bapcor’s Turnaround Hype Meets Early Hard Evidence

Bulls argue Bapcor’s network reset and digital push will restore operating leverage and growth. The latest year shows only partial proof. Like for like sales turned from declines in the first seven months to growth in the final five months, with trade and specialty wholesale providing 72% of that improvement. That is a concrete sign the core trade network is responding.

The bullish story also leans on better pricing discipline and supply chain execution. Discounting in trade reportedly halved from about 16% to about 8% and H2 gross margins improved after earlier pressure. Cash conversion reached 109.4% for the year and 125.8% in H2, with A$68.5m of working capital released and net debt down to A$135m. Those are meaningful milestones for a turnaround, even though group revenue and gross margin for FY26 still moved in the wrong direction overall.

Bapcor bears still see more proof than progress

The bearish view on Bapcor says this is an execution heavy turnaround with real risk that restructuring, digital spend and impairments keep earnings weak for years. This result leans toward that concern. Revenue slipped to A$1.924b while gross margin eased to 45.3% and the company reported a statutory loss of A$431.6m driven by large impairments. That is exactly the sort of reset bears worry can repeat if execution stumbles.

Bears also argue that cost and integration work could compress margins and keep profit thin even if sales stabilise. Cost of doing business rose 7.6% as IT and supply chain projects ramped, and underlying NPAT was only A$10.8m despite solid cash conversion and lower net debt. Early like for like growth and better discount control help the story, but the profit and margin milestones that would disprove the cautious view are not yet in place.
